How Kocho unified two global cyber estates with zero disruption

Following a multi-hundred-million-dollar acquisition in the cybersecurity sector, Kocho ensured the newly combined organisation’s digital merger ran without a hitch. Securely migrating more than 70 TB of data, unifying systems, and preserving compliance and user access across both businesses.

2025 saw one of the largest ever acquisitions in the cybersecurity sector, an $800 million deal that brought two global organisations together under a single umbrella.

This also meant the merger of two large and distinctive technology stacks comprising Microsoft 365, Google Workspace, and complex on-premises systems. Bringing these environments together quickly and without disruption was critical for day-one operations.

Having worked with the acquiring organisation for several years, Kocho was engaged to deliver a large-scale domain and data migration. The objective was to deliver seamless transfer of ownership, connectivity, and compliance without compromising data integrity or user experience.

The challenge

The merger created a global enterprise with thousands of users and a highly distributed IT environment. The acquired business owned two core domains which underpinned critical business functions including identity, email, and application access.

This meant a need to:

Transfer domain ownership and integrate both environments without disrupting business operations
Maintain mail flow, shared resources, and application dependencies throughout the migration
Replicate an advanced Microsoft Purview labelling and encryption model to preserve data governance
Manage hybrid on-premises and cloud environments across Microsoft and Google platforms
Coordinate multiple migration windows to minimise downtime and user disruption

This was a multi-layered transformation project driven by the urgency of post-acquisition consolidation. The acquired organisation also operated a subsidiary with its own Google-based environment, adding further complexity to the Microsoft-to-Microsoft domain migration.

Kocho’s task was to securely and transparently move more than 70 terabytes of data, over 1,000 user accounts, and all dependent services including SharePoint sites, Teams groups, OneDrive, groups, and service accounts.

Discovery and design

Kocho conducted an in-depth discovery and impact assessment across both organisations, mapping dependencies for every domain, domain record, user, and shared resources. The findings shaped a detailed migration plan, covering identity, mail flow, and data classification requirements.

Cloud visibility and governance

Delivery took place over three planned migration windows, supported by a defined rollback process and rigorous communication plan.

Domain migration: Produced key project deliverables, including in-depth reports on migration testing, scenario planning, and object mapping to validate the migration strategy and inform stakeholders
PowerShell automation: Custom scripting to remove & update proxy addresses, switch primary SMTP records for users and groups while maintaining aliases
Cross-tenant migration: Orchestrate migrations across both Microsoft and Google environments by deploying leading third-party technologies. This ensured all data, permissions, and collaboration history were transferred securely and seamlessly between tenants
Purview governance replication: Recreation of the acquired organisation’s data labelling, encryption, and retention policies to maintain compliance integrity
Hybrid integration: On-premises and cloud identities were synchronised to ensure consistent access during and after migration
